The Engine of LSP: The Four-Step Core Process

At the heart of every LEGO Serious Play workshop is a four-step iterative loop. This structure creates a psychologically safe rhythm for participants, blending play with serious cognitive work.

  1. The Challenge (Pose the Question)

Every cycle begins with the facilitator posing a carefully crafted challenge. A great prompt is clear but open-ended enough to invite multiple interpretations. This step leverages psychologist Mihaly Csikszentmihalyi’s concept of Flow—the state of optimal engagement where a challenge perfectly matches a participant’s skill level. By framing the prompt effectively, facilitators ensure participants are neither bored nor overwhelmed, but deeply engaged.

  1. The Build (Think with your Hands)

Participants are given time to build their answer using the bricks. This is the cornerstone of the methodology, rooted in Constructionism, a learning theory developed by Seymour Papert at MIT. Papert theorized that learning and ideation happen most effectively when people are actively engaged in constructing a tangible artifact.

Furthermore, this step activates the “hand-mind connection.” Neuroscience demonstrates that a disproportionately large area of the brain’s motor and sensory cortex is dedicated to the hands (often visualized as the Penfield Homunculus). By trusting their hands to build before over-analyzing, participants bypass conscious cognitive filters, allowing subconscious insights and novel ideas to emerge.

  1. The Sharing (Tell the Story)

When the build time is up, every single participant shares the story of their model with the group. Because the focus is entirely on the model and not the person, LSP creates highly effective Psychological Safety—a term popularized by Harvard researcher Amy Edmondson. By externalizing their thoughts into the brick (“This red brick represents our tight deadline”), participants remove personal defensiveness from the discussion. It allows teams to tackle highly sensitive issues without the fear of interpersonal conflict.

  1. The Reflection (Make Meaning)

After a story is shared, the group reflects. The facilitator and participants might ask questions to clarify the metaphor (“Can you tell me more about what this transparent bridge means?”), but they never challenge the builder’s reality. This aligns with organizational theorist Karl Weick’s principles of Sensemaking, helping groups structure the unknown and collectively comprehend complex, ambiguous situations.

Scaling the Complexity: The Build Levels

While the Core Process is the engine, the Build Levels are the gears. A skilled facilitator guides the room through these progressive stages, moving from individual reflection to complex, system-wide strategy.

Level 0: Skills Building

Before tackling business issues, participants must learn the “language” of the bricks. Through simple exercises, participants learn to use bricks as metaphors and trust the process. This phase mitigates the anxiety of “not being creative enough” and builds creative confidence.

Level 1: Individual Models

This is the foundation of the LSP method: every participant builds their own response to the prompt. From a behavioral science perspective, this mandatory individual reflection actively prevents Groupthink (a phenomenon identified by Irving Janis where the desire for harmony overrides realistic appraisal of alternatives). By forcing individual building first, LSP ensures cognitive diversity is captured and the quietest voices are heard just as loudly as the most extroverted.

Level 2: Shared Models

Once individual perspectives are on the table, the group works together to integrate their models into a single, unified Shared Model. This is not about compromise; it is about negotiating meaning. Teams must discuss, debate, and agree on which elements are essential, shifting their mindset from “my idea” to “our shared vision.”

Level 3: System and Landscape Models

When tackling highly complex challenges—like market dynamics or supply chain disruptions—the method scales into System Models. Individual and Shared Models are placed on a table to represent a landscape. Participants use physical connectors (strings, tubes) to map the dependencies and flow of information between the models.

This level is a physical manifestation of Systems Thinking, championed by Peter Senge in The Fifth Discipline. Facilitators can run “what-if” scenarios (e.g., What happens to our customer service model if this supply chain connection breaks?). By physically moving the models and seeing the tension on the connectors, teams observe the emergent behavior of their system and uncover the unintended consequences of their strategies before they occur in reality.
